The 6-ER Framework: Why 'Cheaper, Faster, Better' Won't Save Supply Chains In 2026

In January 2024, two companies received the same alert: Red Sea shipping routes were compromised. Houthi attacks had made the Suez Canal passage too dangerous for commercial vessels.

Company A rerouted around the Cape of Good Hope. Transit time jumped from 30 days to 45. Costs surged 300%. But they kept delivering.

Company B froze. They had optimized for one thing: cost. Their contracts locked them into the cheapest routes. Their systems had no contingency protocols. By the time they responded, their customers had already called Company A.

Both companies had the same information. The difference was not intelligence. It was the range of trade-offs they had prepared to make.

The 6-ER Framework

Most supply chain strategies compete on three dimensions: Cheaper, Faster, Better. These are survival thresholds. Every competitor already pursues them. They do not create differentiation.

The 6-ER Framework adds three dimensions that build competitive moats: Greener, Smarter, and Tougher. Together, the six form three upgraded pairs:

Cheaper + Greener: Cost efficiency that accounts for environmental externalities
Faster + Smarter: Speed enhanced by data intelligence and adaptive capability
Better + Tougher: Quality reinforced by resilience and governance under pressure

Greener

Cost optimization without environmental accounting is a liability in disguise. Carbon regulations, ESG reporting requirements, and consumer preferences have made sustainability a competitive variable, not a CSR checkbox. Companies that treat "greener" as a cost center will find it becoming a barrier to market access.

Smarter

Speed without intelligence is just faster chaos. The companies that survived the Red Sea disruption did not just move faster -- they had systems that could sense, interpret, and respond. Smarter means building the capability to make better decisions under uncertainty, not just automating existing ones.

Tougher

Quality means nothing if your supply chain collapses under pressure. Tougher is the governance layer -- the organizational capacity to absorb shocks, maintain commitments, and make difficult trade-offs when conditions change. It is the dimension most companies discover they lack only after a crisis reveals it.

The Monday Morning Test

Three questions for your next leadership meeting:

Which of the six dimensions are we silently sacrificing?
If our cheapest route disappeared tomorrow, how many days would we need to recover?
Can our board articulate our trade-off strategy -- or only our cost targets?

The Bottom Line

Cheaper, Faster, Better kept you alive in 2025. They will not differentiate you in 2026. The companies that build moats will be the ones competing on all six dimensions -- and making the trade-offs visible before they become disasters.

In 2011, Lidl -- one of Europe's largest grocery chains -- began a seven-year SAP implementation project. By 2018, they had spent $580 million and had nothing to show for it. The project was abandoned entirely.

In 2018, Revlon's ERP implementation went so badly that the company could not fulfill $64 million in orders. The supply chain disruption was cited as a contributing factor in their eventual bankruptcy filing.

These are not exceptions. They are the pattern. And now, as companies race to deploy AI across their operations, the same mistake is being made at an even larger scale: technology is being treated as a strategy, rather than as an amplifier of strategy.

Scaling the Wrong Decision

AI does not improve decisions. It scales them. If your organization makes good decisions, AI will scale good decisions faster. If your organization makes poor decisions -- or avoids making decisions at all -- AI will scale that too, with remarkable efficiency.

The business case that does not exist: no study has established a direct causal link between technology deployment and sustainable competitive advantage. The 408-firm empirical study published in the International Journal of Production Economics found zero statistical relationship between IT advancement and supply chain capability improvement when governance was not present.

Technology Is a Piano

Technology is a piano. IT advancement is the pianist. Without governance -- the composer who decides what music to play and why -- you have a very expensive instrument producing noise.

Siemens invested in digital twins across their manufacturing operations. But the technology worked because Siemens had already built the governance infrastructure to use it: clear decision rights, defined trade-off protocols, and organizational accountability for outcomes. Lidl had the same access to SAP technology. They did not have the governance to implement it.

The Board-Level Question

Before your next technology investment, ask one question at the board level: Are we buying a capability -- or are we buying a faster way to execute decisions we have not yet learned to make well?

How Moats Form

Competitive moats do not form from technology purchases. They form from governance decisions that compound over time -- decisions about which trade-offs to own, which capabilities to build internally, and which commitments to make irreversible. Technology can accelerate this process. It cannot replace it.
